Number talks: 5-minute maths warm-ups that work

A number talk is a five-minute conversation about one carefully chosen problem that everyone solves in their head, then explains out loud. No pencils, no worksheets, no racing for the answer. The point is not the answer at all, it is hearing the different ways people got there. Done a few times a week, number talks build the flexible, confident number sense that makes written methods easier later. Here is how to run one that actually works.

What a number talk is (and is not)

A number talk is a short, mental-only discussion of a single problem. Everyone works it out in their head, then the group shares strategies and the adult records each one so the class can compare them. It is a discussion, not a test, so there are no marks and no speed pressure.

It is not a timed drill, a worksheet, or a lecture on the 'right' method. The whole value is in surfacing several correct routes to the same answer, so children see that maths is something you reason through, not a set of steps to memorise.

The five-minute routine

Keep the shape the same every time so no explaining is needed once it is a habit. The predictability is what lets you fit it into five minutes.

  • Show one problem. Give thinking time, no pencils. Children put a thumb quietly on their chest when they have an answer, so no hands shoot up to intimidate the slower thinkers.
  • Take answers first, all of them, and record them without judging. Wrong answers are welcome and often the most useful.
  • Ask 'how did you get that?' and record each strategy on the board with the child's name next to it.
  • Compare the strategies. Which was quickest? Which would you use for different numbers?

Addition: making ten

Start with a problem that invites more than one method. Take 8 plus 7. One child counts on from 8. Another breaks the 7 into 2 and 5, adds the 2 to make 10, then adds the 5 to get 15. A third doubles 7 to 14 and adds 1. All reach 15, and seeing the 'make ten' route is worth more than the answer.

  • 8 plus 7: split 7 into 2 and 5, so 8 plus 2 is 10, then 10 plus 5 is 15.
  • Doubles: 7 plus 7 is 14, then one more is 15.
  • Record both side by side so children pick the one that suits the numbers.

Subtraction: count up, do not count back

Subtraction talks are where mental strategies really pay off, because counting back is slow and error-prone. Take 15 minus 9. Counting up from 9 to 15 is far easier: 9 up to 10 is 1, then 10 up to 15 is 5, so the gap is 6. Another child takes 10 from 15 to get 5, then adds the extra 1 back to get 6.

  • 15 minus 9: count up from 9 to 10 (that is 1), then 10 to 15 (that is 5), so 1 plus 5 is 6.
  • Or subtract a friendly 10: 15 minus 10 is 5, then add 1 back because you took one too many, giving 6.
  • Both beat counting back nine steps and hoping you stop in the right place.

Multiplication: break the numbers apart

For older children, use talks to build the distributive idea that underpins written multiplication. Take 8 times 6. One child knows 8 times 5 is 40 and adds one more 8 to get 48. Another doubles: 8 times 3 is 24, and 6 is double 3, so double 24 is 48.

  • 8 times 6: 8 times 5 is 40, plus one more group of 8 is 48.
  • Doubling: 8 times 3 is 24, and doubling gives 8 times 6 is 48.
  • Both are the same reasoning behind the standard algorithm, met first as a friendly mental move.

Dot images and 'how many do you see?'

For younger children, show an arrangement of dots for a couple of seconds, then hide it and ask 'how many, and how did you see them?'. A group of six dots as two rows of three, or as three pairs, or as five and one, all give six by different groupings. This builds subitising and the idea that numbers are made of smaller parts.

Making it stick

  • Keep it short. Five minutes, one problem. A rushed twenty-minute version defeats the purpose.
  • Value the strategy, not the speed. Never praise 'first' or 'fastest', praise clear reasoning.
  • Record every strategy by name so children feel ownership and borrow each other's methods.
  • Choose numbers on purpose. Pick numbers that invite the strategy you want to surface, like a near-ten for making ten.
